Your onboarding feels generic and irrelevant

Ask one question and personalize everything

Ask users what they want to achieve during signup and tailor the entire onboarding flow to their answer.

1-2 weeks to implement, 2-4 weeks to measure impact

When to use

Your product serves multiple use cases or user types. You're seeing drop-off during onboarding.

Hypothesis template

If we ask new users about their fill in: role/goal and personalize the onboarding to show fill in: relevant features, activation will increase by fill in: target% because users immediately see relevant value.

Method

The problem: You show the same onboarding to a marketer and a developer. Neither feels like the product was built for them.

What Notion did: Added a "What do you want to use Notion for?" screen during signup. Based on the answer, users get different templates, tutorials, and feature highlights.

The result: Personalized onboarding increased activation rates significantly. Users who selected a use case were more likely to complete setup and return the next day.

How to do it:

  1. Identify 3-4 main user types or goals (not 10 — keep it simple)
  2. Add one question after signup: "What's your main goal?" with visual options
  3. For each answer, customize: the dashboard they see, templates loaded, welcome message, and first suggested action
  4. Pre-populate their workspace with relevant sample content
  5. Track activation rate per segment to see which paths work
  6. Iterate on the weakest-performing path

Key insight: One question = 3x more relevant onboarding. Users don't want to explore — they want to see their use case immediately.

Success metrics

  • •Activation rate per segment
  • •Time to first value by segment
  • •Day 1 return rate
  • •Onboarding completion rate

Prerequisites

  • At least 2-3 distinct user segments
  • Content/templates to show each segment
  • Analytics to track per-segment activation

Common pitfalls

  • •Asking too many questions during signup
  • •Creating segments that are too similar
  • •Not actually changing the experience based on the answer
  • •Forgetting to pre-populate with relevant content
