You lose deals and don't know why
Reach out to 5 prospects who said no or went silent. Ask what actually happened. Patterns will reveal your real positioning gap.
When to use
You've had 10+ deals end in no-decision or competitor wins. You don't have a clear loss-reason pattern.
Hypothesis template
If we interview 5 lost-deal prospects with no-pressure outreach, at least 3 will tell us the real reason — and a pattern (objection, alternative, missing feature) will emerge.
Method
The problem: You're iterating on outbound and pitch from imagination. You don't actually know why deals die. The "reasons" in your CRM are the polite excuses, not the truth.
What works: Reach back out after they said no. Make it about learning, not selling. Most people will tell you the real reason if you make it safe.
How to do it:
- List the last 10 deals that went silent or said no. Pick 5 you can still reach.
- Email or DM:
"Hey [name], no agenda — you decided not to move forward with us a few weeks back. I'm trying to learn, not sell. Would you do a 15-min call and tell me what actually killed it for you? I'll send a $50 gift card for your time."
- On the call, only ask: what did you choose instead, what was the real blocker, what would have changed your mind, who else evaluated.
- Don't defend. Don't pitch. Just listen and write.
- After 5: tag every reason. Look for patterns of 3+.
Output: 1–3 real loss patterns (e.g. "we lost 3 of 5 to building it in-house," "we lost 2 of 5 because security review took too long"). These tell you what to fix in pitch, product, or ICP.
Success metrics
- •Interviews completed (target: 5)
- •Loss reasons clustered
- •Top alternative chosen
- •Identified positioning gaps
Prerequisites
- 10+ closed-lost or stalled deals
- Willingness to hear hard feedback
- Small budget for gift cards (~$250)
Common pitfalls
- •Trying to re-pitch on the call
- •Only talking to people who said yes
- •Accepting the polite reason ("not the right time") at face value
- •Not writing patterns down across calls
