Your free plan is too generous — nobody upgrades
Your free plan should deliver real value AND create moments where users naturally want more. Design limits that align with growth.
When to use
You have a freemium model and want to optimize the free-to-paid conversion.
Hypothesis template
If we restructure free plan limits to create upgrade moments at fill in: trigger points, free-to-paid conversion will increase by fill in: target%.
Method
The problem: Your free plan is either too generous (nobody upgrades) or too restrictive (nobody activates). Finding the right balance is the key to freemium.
What Notion did: Free for individuals, but team features and advanced blocks require a paid plan. Solo users get full value free, and naturally hit the upgrade point when they need collaboration.
The result: Well-designed free plan limits create a natural upgrade path. Users don't feel forced — they genuinely want the features they're hitting limits on.
How to do it:
- Identify which features correlate with upgrade intent (the ones power users hit limits on)
- Make sure free users get real value — enough to understand and love the product
- Set limits that users hit after they've experienced enough value to justify paying
- Show what they're missing at the moment they hit the limit (contextual upgrade prompt)
- A/B test different limit levels
- Track: free-to-paid conversion rate, time-to-upgrade, churn after upgrade
Key insight: The best free plan limit is one users are HAPPY to pay to remove because they've already proven the value to themselves.
Success metrics
- •Free-to-paid conversion rate
- •Time from signup to upgrade
- •Free plan activation rate
- •Post-upgrade retention
Prerequisites
- Data on which features correlate with upgrades
- Ability to adjust plan limits
- Analytics on limit encounters
Common pitfalls
- •Making the free plan too restrictive (kills activation)
- •Making it too generous (kills upgrades)
