Free users don't understand why they'd pay
Free tier should prove value. Premium should unlock power. Gate features users naturally want after getting comfortable.
When to use
You have a freemium model and unclear tier differentiation.
Hypothesis template
If we gate [features] that users want after [usage threshold], more will upgrade because they'll understand why they need premium.
Method
The problem: Free tier has too much and users never need to upgrade. Or too
little and users leave before seeing value. Finding the right split is art and
science.
The principle: Research from Price Intelligently shows successful freemium
products withhold 15-25% of core features for premium tiers. Not random features,
specifically the ones users want after they're hooked.
Good features to gate:
- Team/collaboration (after solo value is proven)
- Advanced analytics (after basic usage)
- Integrations (after core workflow established)
- History/storage limits (after accumulation)
- Customization (after learning defaults)
Bad features to gate:
- Core value proposition (users leave before experiencing)
- Basic functionality (frustrating)
- Things that seem random
How to figure out what to gate:
- What do power users love that new users don't need yet?
- What do users ask for after 2-4 weeks?
- What features correlate with high LTV?
- Test: does gating this increase upgrades without killing free activation?
The math: 15-25% of features gated, positioned as "you've grown into needing this."
Success metrics
- •Upgrade rate at feature gate points
- •Free user activation (not broken by gates)
- •Gate to upgrade conversion by feature
- •LTV of users upgrading at each gate
Prerequisites
- Feature flagging system
- Usage tracking
- Clear premium features
- Testing capability
Common pitfalls
- •Gating core value (breaks activation)
- •Random gating (confusing)
- •Too aggressive gating
- •No explanation of why feature is premium
