Enterprise buyers won't try your product without proof

Open-source or give away the core, sell the platform

Give away the core product for free or open-source it. Build a massive user base, then monetize with enterprise features.

ReferralAdvanced
1-3 months to open-source and build community, 6-12 months for enterprise conversion

When to use

You're in a market where buyers need to evaluate extensively before purchasing. Developer tools, infrastructure, security.

Hypothesis template

If we open-source [core product] and sell [enterprise features], we'll grow our user base by [target]x because free distribution removes all friction.

Method

The problem: Nobody wants to pay for something they haven't tried, especially in developer/technical markets. Free trials help but still have friction.

What GitLab did: Open-sourced the core product. Anyone can self-host for free. The open-source community became their distribution engine — millions of installations, each one a potential enterprise upgrade.

The result: Open-source distribution creates a massive top-of-funnel that no amount of advertising can match. Each user becomes an advocate.

How to do it:

  1. Identify what can be free/open and what's enterprise-only (team features, security, compliance, support)
  2. Make the free version genuinely useful — not crippled
  3. Build a community around the open version (GitHub, Discord, forum)
  4. Track which free users hit enterprise needs naturally
  5. Offer enterprise features as a self-serve upgrade
  6. Let the community contribute improvements (they become invested)

Key insight: Open-source isn't charity — it's distribution. Every self-hosted installation is a sales lead that qualified itself.
